You ask a generic AI tool what your company’s refund policy is, and it replies with great confidence… describing a policy you never had. That is what happens when a model does not know your business. The most common fix has an unfriendly name, RAG, but the idea is simple enough for any manager to follow.

The idea in one sentence

RAG stands for Retrieval-Augmented Generation. In plain terms: before answering, the AI looks up the relevant passages in your company’s documents and uses them to write its reply.

Think of an open-book exam. A smart student who can consult the material beats a brilliant student trying to recall everything from memory. The AI is the same, but now your ‘book’ is open on the desk.

How it works, step by step

  1. Preparation. Your documents (playbooks, contracts, policies, FAQs, ticket history) are split into smaller pieces and indexed so they can be searched by meaning, not just exact keywords.
  2. Question. A user types something like, ‘Can I offer this customer 15% off?’
  3. Retrieval. The system finds the passages most related to that question, such as the current pricing policy.
  4. Generation. The AI receives the question plus those passages and writes an answer based on them, ideally citing the source.
  5. Verification. The user can click the source and check the original document.

Notice what this implies: you do not have to ‘train’ an AI from scratch on your data, which would be slow and expensive. You organize your knowledge well and connect it to an existing model.

Why managers should care

  • Easy updates: policy changed? Update the document, and the next answer reflects it. No retraining.
  • Fewer made-up answers: grounding replies in real documents sharply reduces guessing, though it does not eliminate it.
  • Access control: you can limit which documents each role is allowed to query.
  • Auditability: you can see where each answer came from.

Hypothetical example: a three-location dental group keeps scheduling protocols, accepted insurance plans and cancellation rules in different PDFs. Front-desk staff spend minutes hunting for each answer. With RAG, a receptionist asks, ‘Does plan X cover this procedure at the downtown office?’ and gets the answer along with the passage that supports it.

What RAG does not do on its own

Keep expectations realistic:

  • It does not fix bad documents. If your files contain conflicting versions, the answer may reflect the conflict. Garbage in, garbage out still applies.
  • It struggles with complex tables. Spreadsheets and scanned PDFs need specific handling.
  • It is not a substitute for integration. To answer ‘What is this customer’s balance today?’ the AI must query your billing system live, not a static file.
  • It does not eliminate errors. It reduces them, but you still need testing, clear limits and human review on critical decisions.

What to prepare before you start

  1. List the most frequent questions your team asks today. They define your initial scope.
  2. Gather official sources and discard duplicates and outdated versions.
  3. Name an owner responsible for keeping each document set current.
  4. Define who can access what, paying attention to personal data and applicable privacy laws such as CCPA, HIPAA in healthcare, or your customer contracts.
  5. Build a test set: 30 to 50 questions with known answers, so you can measure quality before and after every change.

That last step is the most neglected and the most valuable. Without measuring, you cannot tell whether the system got better or worse.

Where Convertty fits

At Convertty, RAG is one component of the digital brain we build for companies: we organize the knowledge, connect your systems, configure permissions and build the test set. Our senior engineers are based in Brazil, in a time zone that overlaps your working day. But the concept is useful with or without a partner. Understanding how AI arrives at an answer lets you ask the right questions of any vendor and avoid vague promises.

Questions to ask a vendor

If you plan to buy a RAG solution, ask: how do answers cite their sources? What happens when the information does not exist? How are per-user permissions handled? How do you measure quality before delivery? Who updates the knowledge base when a document changes? Vague answers to these questions point to a pretty demo but a fragile system. Good vendors will show you the test set, the usage logs and the maintenance process without hedging.

Want to put this to work? Convertty’s senior team runs an AI assessment of your workflows and delivers an implementation plan with 30-day quick wins. Book a call.
